What is value stream mapping?

Value stream mapping is a flowchart of your entire process. It captures material flow, information flow, and the time each step takes.

The goal is simple: identify waste and eliminate it. Waste can be waiting, unnecessary movement, rework, or excess inventory. Once you see it on the map, you can target it.

Key metrics you need to track

Before you start mapping, understand the three critical time metrics:

  • Cycle time: the time an operator needs to complete one full cycle of a process step before repeating it.
  • Lead time: the total time from customer order to delivery, including all waiting and idle periods.
  • Takt time: the pace of production needed to meet customer demand.

Step-by-step: how to create a current state map

1. Choose a product family

Pick one product or service that represents a significant portion of your volume or revenue. Don't try to map everything at once.

2. Walk the process

Go to the gemba — the actual place where work happens. Observe each step. Talk to operators. Record cycle times, wait times, and defect rates.

3. Draw the map

Use standard VSM icons. Start with customer demand at the top right. Map material flow left to right. Add information flow from top to bottom. Include data boxes for each process step with cycle time, changeover time, uptime, and number of operators.

4. Calculate the timeline

Add a timeline below your process boxes. Show value-added time (actual work) and non-value-added time (waiting, moving, inspecting). The ratio between them reveals your process efficiency.

Once you see the current state, design a better one. Ask these questions:

  • Where can you create continuous flow instead of batch-and-queue?
